CliftonStrengths® in Team Coaching: How Teams Unlock Their Full Potential

Cover image for the article: CliftonStrengths® in Team Coaching: How Teams Unlock Their Full Potential (Leadership)

Most teams operate well below their potential – not for lack of talent, but because existing strengths aren't recognized, communicated, or strategically deployed. CliftonStrengths® in team coaching fundamentally changes that.

    Why Traditional Teambuilding Often Fails

Teambuilding events, escape rooms, and outdoor adventures are popular – but their impact usually fades within days. The reason: They don't address the deeper dynamics of a team.

Peter Drucker put it perfectly: 'The task of management is to make strengths productive – and weaknesses irrelevant.' This is exactly what strengths-based team coaching with CliftonStrengths® achieves.

The 3 Most Common Team Problems

Lack of role clarity: Team members don't know what they stand for and what they uniquely contribute.

Conflicts from misunderstandings: Different work styles are perceived as weaknesses rather than complements.

Underutilization: Talents go unused because nobody knows them – neither the person themselves nor the leader.

    What Is CliftonStrengths® for Teams?

The CliftonStrengths® Assessment measures 34 talent themes organized into four domains:

    DomainDescriptionExample Strengths
ExecutingPeople who get things doneActivator, Discipline, Responsibility
InfluencingPeople who persuade othersSelf-Assurance, Communication, Command
Relationship BuildingPeople who create connectionsEmpathy, Relator, Harmony
Strategic ThinkingPeople who analyze and planStrategic, Input, Futuristic

The magic happens in the team context: When a team covers all four domains, it's equipped for any challenge. Background on each domain: The 4 CliftonStrengths Domains explained.

The Team Strengths Matrix: The Heart of Team Coaching

The Team Strengths Matrix is the central tool in CliftonStrengths® team coaching. It visualizes at a glance:

Where are the strength clusters? Is there a domain that's particularly well-represented?

Where are the gaps? Is a domain almost completely missing?

Which strengths do multiple team members share? This creates connection.

Which strengths are unique? These people carry special responsibility.

Case Study: A Leadership Team in Bern

A leadership team of 8 showed the following pattern: 6 of 8 had top strengths in Strategic Thinking, but only 1 person had strengths in Executing. The result: Brilliant strategies that never got implemented. Only the strengths analysis made the pattern visible – and the solution possible.

The 5-Step Process in Team Coaching

    Step 1: Discover Individual Strengths

Each team member completes the CliftonStrengths® Assessment and receives a personal debriefing. Donald O. Clifton said: 'A person can only build on their strengths when they know what they are.' This step is the foundation for everything that follows.

Step 2: Share and Understand Strengths

In the team workshop, each member shares their Top 5 strengths. Experience shows: This moment is often transformative. Suddenly it becomes clear why a colleague always asks so many questions (strength: Input) or why another colleague initially slows down during changes (strength: Deliberative).

Step 3: Create the Team Matrix

The individual profiles are combined into the Team Strengths Matrix. This visual overview reveals patterns that remain hidden in daily work.

    Step 4: Strengths-Based Role Design

Based on the matrix, roles and responsibilities are adjusted. John C. Maxwell emphasizes: 'Place people where they're strongest – not where there's currently a gap.' This doesn't mean everyone only does what they enjoy – but core tasks should match core strengths.

    Step 5: Strengths-Based Team Agreements

The team jointly develops agreements for how to use strengths in daily work:

Strengths language: Strengths become part of everyday communication.

Strengths partnerships: Complementary strengths are consciously paired.

Strengths feedback: Regular feedback focuses on observed strengths.

Gallup Research: The Impact on Team Performance

Gallup's research is clear – strengths-based teams show measurable improvements:

12.5% higher productivity in teams that know and use their strengths

8.9% higher profitability in strengths-based business units

14.9% lower turnover in strengths-based organizations

Engagement tripled: Strengths-based teams are 3x more likely to have engaged employees

    Common Challenges in Team Coaching

'We have too many similar strengths'

This is more common than you'd think – and it's not a problem, it's a characteristic. Teams with strength clusters have a natural identity. The coaching task is to consciously seek the missing perspectives – for example through collaboration with other teams.

'One person has no team strengths'

There are no 'team strengths' and 'non-team strengths.' Each of the 34 strengths brings a unique contribution to the team. The strength Analytical is just as valuable as Empathy – just in a different way.

    'The leader won't participate'

Peter Drucker said: 'Culture eats strategy for breakfast.' If the leader isn't willing to share their own strengths (and weaknesses), team coaching will remain superficial. The leader's courage to be vulnerable is often the turning point.

Conclusion: Strong Teams Build on Strengths

CliftonStrengths® in team coaching isn't a nice exercise – it's a strategic tool that demonstrably increases productivity, engagement, and collaboration. Donald O. Clifton asked: 'What would happen if we studied what is right with people?' We see the answer every day in the teams we work with.
